AI client onboarding for small businesses

Updated · by Rosh Perera

Client onboarding is the same handful of steps every time: welcome email, intake questions, contract or agreement, kickoff call, shared folder, then chasing whatever's missing. When it's done by hand, steps get skipped and new clients wait. An AI agent can run the checklist. When a client says yes, it drafts the welcome pack email, the intake form link, kickoff times and follow-ups on anything outstanding, and you approve each message before it sends. Sending routine follow-ups without review is an optional upgrade. This guide is about new customers. Bringing on new team members is a separate job; see staff onboarding. Time figures here are estimates, not measurements.

What to hand to an agent first

  • Welcome pack

When a deal is marked won, the agent drafts a welcome email: what happens next, who to contact, what you need from them and by when.

  • Intake form

Send one form rather than ten emails. Google Forms responses can go straight into a Google Sheet the agent reads (Google Docs Editors Help). Ask only for what you'll actually use.

  • Kickoff booking

Offer real open slots through a booking page. Google Calendar appointment schedules create one from your availability and hide the times you're busy. Some features need an eligible Workspace or Google One plan (Google Calendar Help).

  • Shared folder

Create the client's folder and share it with just the people on the project (Google Drive Help). The agent fills in your standard templates.

  • Missing-items chaser

Every few days, it checks what's still missing (signed agreement, intake answers, logins sent the safe way) and drafts a polite reminder.

Example: Grok Bot setup

Grok Bot routine: Client onboarding, with your OK on the welcome email
Schedule: On new payment

When a new client pays, draft my welcome email with the intake form and kickoff booking link and send me the draft to approve. Send it only after I approve; if I don't answer, send nothing and remind me. Create their project page in Notion from my template. If they haven't booked in 48h, tell me and draft a short nudge for my approval. (Sending the welcome email automatically once you trust the template is an optional upgrade.)

Rules: draft first, never send or post anything external without my approval. Keep summaries short.

Setup steps

  1. Write down your onboarding checklist, from 'deal won' to 'kickoff done', as numbered steps.
  2. Turn your intake questions into one form whose responses land in a sheet the agent can read.
  3. Set up a booking page for kickoff calls that shows only your real availability.
  4. Have the agent draft the welcome email and the folder setup for each new client, and approve every message.
  5. Add a reminder every few days for missing items, and stop it as soon as the checklist is complete.

Keep these human

  • Tell clients what you collect and why when you collect it. Under UK GDPR, you give that privacy information at the time you collect the data (ICO).
  • Never collect passwords by email or form. Use each tool's own way of granting access instead.
  • Contracts, pricing and scope changes stay with you. The agent only sends documents you've approved.
  • Share folders with named people, not 'anyone with the link'.
  • Start in draft mode: the agent prepares, you approve, then you loosen the leash routine by routine.
